Search “work order software” and you get two completely different products dressed in the same words. One is built for a maintenance team looking after equipment their own company owns. The other is built for a contractor who sends technicians to other people’s buildings and invoices for it. They share a phrase and almost nothing else.
Buying the wrong one is expensive in a specific way: you find out three months in, after your price book and customer list are already inside it. This guide separates the two, explains what a work order actually has to contain, and gives you the short list of things to check before you pay for anything.
What a work order actually is
A work order is the document that authorises a job and records what happened on it. It sits between the estimate and the invoice, and every other feature in the software hangs off it. A usable work order carries seven things, and a system that cannot hold all seven pushes the rest onto paper.
- Who it is for — customer or site, with the address the van actually drives to, which is not always the billing address.
- What is wrong — the reported fault in the customer’s words, before anyone diagnoses it.
- What was authorised — the scope the customer agreed to, and the ceiling above which someone has to phone them.
- Who is doing it and when — assigned technician, date, and an arrival window rather than a single time.
- What was used — labour hours, parts, and anything pulled from the van.
- Evidence — photos before and after, meter readings, a signature.
- Status — where it is between “phoned in” and “paid”.
If a system cannot hold all seven, the gaps end up on paper, in a phone camera roll, or in someone’s head. That is where the money leaks.
Work order, estimate, invoice: three different documents
These get muddled constantly, and the confusion causes real disputes.

Good software carries one into the next without retyping. If a technician has to key the same parts list twice, the tool is not finished.
CMMS or field service software? Pick your side first
Choose a CMMS if the work ends in a cost centre and is organised around assets your company owns. Choose field service software if the work ends in an invoice to an outside customer. Both call the central record a work order, which is the entire reason the two get confused.

When the spreadsheet stops working
A spreadsheet stops working when you start repeating yourself. The reliable signals are invoicing late because nobody remembers what was fitted, two technicians arriving at one job, a disputed charge with no photo, and retyping the same job into a quote, a calendar and an invoice. Two of those regularly is enough.
Plenty of two-person shops run fine on a shared sheet and a group chat, and there is no prize for buying software early. The signals are specific rather than vague:
- You invoiced late because you could not remember what was fitted. Once per quarter is life. Once a fortnight is a system problem.
- Two technicians turned up to the same job, or nobody did.
- A customer disputed a charge and you had no photo. The cost is not the credit note, it is the review.
- You cannot answer “how did that job do?” without opening three files.
- Someone other than you needs to see the schedule and you are the bottleneck every morning.
- You are retyping the same job into a quote, a calendar, and an invoice. Three chances to make a typo.

Six things to check before you pay
Six things decide whether a platform survives contact with a real week: offline behaviour, the depth of the accounting sync, whether your data can leave, how a same-day emergency is handled, the true cost of a second seat, and whether the crew will open the app at all. Each is below.
1 · What happens with no signal
Plant rooms, basements and rural calls have no bars. Ask specifically: can a technician open today’s work orders, add notes, take photos and capture a signature with the phone in airplane mode, and does it sync cleanly afterwards? “We have a mobile app” is not an answer to that question.
2 · Whether the accounting sync is real
Almost every vendor lists QuickBooks. What varies is whether it is two-way, whether it covers QuickBooks Desktop or only Online, and whether it maps line items or dumps a single total. Ask which of the three it is, and ask what happens when someone edits the invoice on the accounting side.
3 · Whether you can get your data back out
Customers, jobs and invoices export as CSV almost everywhere. What usually does not travel is everything attached to the record — photos, notes, signed documents, price book structure. Ask before you migrate in, not when you want to leave.
4 · How a same-day emergency behaves
Any tool can schedule a week that goes to plan. Test the one that does not: it is 2pm, a no-heat call comes in, and every technician is already assigned. How many clicks to reassign, and does the displaced customer get told automatically or does someone have to phone them?
5 · What a seat really costs
Headline prices are usually for one user. Extra seats, extra office staff and the jump to the tier that unlocks reporting are where the real number lives. Work out the cost at the crew size you expect in a year, not the one you have today.
6 · Whether your crew will actually open it
The most common failure is not a missing feature. It is a technician who keeps writing on a job sheet because the app takes eleven taps to close a job. Put the app in the hands of the person who will resist it most and watch them complete one real job on it.
